Irina Calciu, founding systems architect at Pervasive AI and former co-founder of Graft, shared lessons from building AI systems, products, and startups. Drawing on her background in distributed systems, VMware Research, and enterprise AI, she emphasized the challenge of turning AI into reliable production systems.

A major theme was the difference between building impressive technology and building a successful business. Startups must continually balance moving quickly with thinking deeply. Better technology does not automatically win; once customers adopt a solution, switching costs can make a technically superior alternative difficult to sell. Customer adoption can also fail for reasons unrelated to product quality, including budgets, staffing, timing, and organizational readiness. This makes working with multiple design partners essential rather than depending heavily on one or two early customers.

Irina strongly advocates dogfooding, using your own product every day. Founders should also stay closely involved with early customers, respond rapidly to problems, and learn from real attempts to deploy the product. However, customer requests need boundaries. If one customer pulls development toward highly specialized features that others will not buy, a software startup risks becoming a custom consulting business.

Product-market fit comes from talking to real customers, testing real deployments, learning constraints, and distinguishing valuable needs from distracting customization.

Her three closing lessons for entrepreneurs were simple: use your own product, don’t be afraid to fire customers who are the wrong fit, and grow your team carefully.
